Why Is My Popcorn Ceiling Falling Off?

A popcorn ceiling that is actively crumbling, flaking, or falling off in chunks is more than an aesthetic problem — it may be a health concern if the home was built before 1980. Here is what causes it, what the risks are, and what to do.

Common Causes of Popcorn Ceiling Falling Off

Water Damage

The most common cause. Water saturates the joint compound that forms the popcorn texture, causing it to soften, expand, and lose adhesion to the ceiling drywall. Once the material starts to fall, it won't stop on its own. Even after the water source is fixed, sections that got wet will continue to fail over time.

Failed Adhesion from Painting

Popcorn ceiling texture is brittle. When it is painted — especially with latex paint applied too thickly or too quickly — the paint layer traps moisture inside the texture compound and creates a skin that eventually de-bonds. You'll see it pulling away in sheets or sections, often in a corner or along an edge first.

Age and Mechanical Impact

Very old popcorn texture from the 1960s and 1970s can simply lose adhesion over time, particularly in homes with significant temperature cycling or vibration (near a busy road, for example). A firm bump from a ladder or a vibrating ceiling fan can knock chunks loose.

Improper Original Application

Some older popcorn ceilings were applied directly to painted drywall without proper surface prep. When the bond between the texture and the substrate was never strong, age and humidity are enough to cause failure.

Is a Falling Popcorn Ceiling an Asbestos Risk?

If your home was built before 1980 and your popcorn ceiling is actively falling, treat it as a potential asbestos risk until proven otherwise. Asbestos is only dangerous when airborne — falling texture creates exactly the conditions for fibre release.

What to do immediately if you suspect asbestos:

  • Do not sweep, vacuum, or blow the fallen material
  • Wet the fallen pieces lightly to suppress any dust
  • Seal the room if possible and avoid the area
  • Call a certified asbestos testing company — testing can be done in 3–5 business days
  • Do not attempt DIY removal on any pre-1980 ceiling showing active failure

What To Do: Repair vs. Remove

When a popcorn ceiling is actively falling, you have two options:

Patch and re-texture — feasible only if the failing area is small and isolated, the cause (water) has been fully resolved, and the home was built after 1980. Patching popcorn texture is difficult to match perfectly and is a temporary fix if the underlying cause isn't resolved.

Remove the entire ceiling — the permanent solution. Once a popcorn ceiling starts failing in one area, other sections are often on the same trajectory. Removing everything, repairing the substrate, and applying a smooth skim coat eliminates the problem entirely. For any home where the ceiling is already compromised, removal is almost always the better investment.
